You are not short
of customers.
You are short
of winter.
Eighty five per cent of your revenue lands in six months. The other six you run on regulars. Fixing that is worth more than any ranking.

No breakdown
The contradiction nobody has pointed out
You told me 85% of new customers find you through the website. You also told me you cannot see the value in what you spend on advertising.
Both are true, and here is the part that matters: the 2024 push worked. You put an extra $50,000 in and it took you over a million. So advertising is not the problem. The problem is that you have proof it works and no breakdown telling you which half of it did the work.
Six months earning.
Six months waiting.
Indicative shape from your 85% figure. Exact split to confirm from your accounts.
Ten new customers in four months
May to today, every job except roughly ten came from your existing base. Winter is not a market you are losing. It is a market you have never been sold into.
You turn work away on purpose
134 units, and you still hold back small orders because the Show, Flemington, the AO and the Grand Prix confirm their numbers late. You cannot buy your way out of that. A skid costs $26,000 to build and then sits idle for six months.
Fifteen hours a week quoting
At a $500 average hire that is a very large number of small quotes done by hand. Around 700 hours of owner time a year that no system is touching.
So this is not a "get more leads" problem
More summer enquiries do not help you. You are already full, and buying enough stock to cover every peak would leave you carrying $26,000 units that run four times a year and lose compressors from sitting.
Two things actually move the needle. Fill the six months where the stock is idle. And get paid for the overflow you currently give away.
What I still need from you.
Your emailed answers are already in. The red ones are the gaps. I will fill these in as we talk.
Eleven things I found
before we met.
First, what is already right
Your Google listing is in good shape. Real street address at 72 Slater Parade, Keilor East. Open 24 hours. Five stars. Nobody needs to touch it. I had this wrong in my first pass and I want to correct it before anything else.
Your website and your Google listing disagree
Google has you at 72 Slater Parade, Keilor East, open 24 hours. Your website footer says PO Box 902, Moonee Ponds, and never shows the real address anywhere. Your hours conflict too: the site says Mon to Fri, 6am to 10pm.
Your map has pointed at a walking track since 2020
The map embedded on every page sends people to Moonee Ponds Creek Trail. The embed code is timestamped June 2020, so nobody has looked at it in six years.
You are filed under "Party equipment rental service"
That is the right shelf for weddings and school fetes. It is the wrong shelf for a hospital procurement officer or an aged care facility manager searching for temporary refrigeration.
Around 55 near-identical suburb pages
Flemington, Ascot Vale, Carlton, Geelong and fifty more from one template. Google's September 2025 spam update targeted exactly this pattern.
No online quoting or availability
Every enquiry becomes a call or an email you personally process. Melbourne Coolroom Hire is the one taking work off you, and only one operator in the city offers real online booking.
The site is hand-coded static HTML
Not WordPress. Every page is a separate hand-built file, which is why nothing changes without going back to your provider.
Visible errors on the money page
Your homepage reads "What we're do else". The 25 Years block is duplicated with the wrong icon. The Google Review section is empty, even though you have five stars.
No structured data for AI assistants
When someone asks ChatGPT or Google's AI for coolroom hire in Melbourne, the answer is built from structured data, listings and reviews. Your site gives them almost nothing.
Five stars, and nobody can see them
Your rating is excellent. It appears nowhere on your website, there is no review markup, and the review section on your homepage is empty.
A meta-keywords tag is still in your code
Google stopped using this around 2009. Harmless, but it tells you which era the strategy belongs to.
Broken link on Areas We Serve
Carrum Downs uses a .php extension and an encoded space, unlike every other page. It does not resolve.
Autoplay Vimeo hero plus embedded YouTube
Two third-party players loading on your homepage. Worth testing on 4G in a car park, because that is where a lot of emergency enquiries start.
Do not chase music festivals.
You named music festivals as untapped. I would spend nothing on it. The evidence runs one way.
Winter revenue comes
from three places.
You picked aged care and hospital procurement unprompted. The evidence says you picked correctly.
A · Aged care
The Victorian Health Building Authority oversees more than 80 health and aged care projects. Arcare opened 733 beds in 2025 with roughly 526 more due across 2026, including Mount Waverley, Sunbury, Boronia, Bonbeach, Brighton and Berwick.
B · Hospitals
Victoria's 2025-26 budget put $9.3bn into public hospitals plus $634.3m to open nine new or expanded ones. Footscray opened February 2026, Peninsula in January, Melton runs to 2029.
C · Emergency and breakdown
Year round, non-discretionary, highest margin. A supermarket or aged care kitchen with a failed coolroom needs a unit today and will not shop on price.
The compliance angle nobody else is using
The strengthened Aged Care Standards took effect 1 November 2025. Standard 6.3 tightened food safety and temperature control obligations, including documented programs and regular temperature logging.
Your units already have digital temperature monitoring on every door. Your stock is already electrically tagged to Australian standards. Not one competitor is writing about this.
The Four Cs.
You worked this out yourself. Cost, customer service, compliance, cleanliness. You said it is what AI ranks on and where your content has to change.
You are right, and it is a better content structure than anything I would have written for you. So we build the whole site around it. Every service page, every location page, every piece of content answers those four questions in that order.
Cost
Published starting prices and an instant estimate. Only one competitor in Melbourne publishes pricing. Nobody offers a real estimate.
Customer service
Same day quoting inside 90 minutes, 24 hour cover, you and Andrew personally on nights and weekends, site inductions already held at the major venues.
Compliance
National Building Code, HACCP, food safety, electrical tagging, WorkSafe. Every clause and code, written out, with the noise and engine standards added.
Cleanliness
Photographed, documented, with the cleaning and servicing process shown rather than claimed.
You already wrote the compliance piece
You wrote a blog listing every clause and code you work under. You asked for it to go on the site. We looked for it together and could not find it in your blog section.
That is a finished asset, paid for with your time, that nobody can find. It is also the single best piece of content on your whole site for the market you want.
Four out of twenty.
There are twenty-plus coolroom hire companies in Melbourne. By your count, four of them are actually compliant. You are one of the four.
Every unit built to the National Building Code, custom made in Bayswater, not a refrigeration mechanic assembling units in a shed. That is why you hold the Grand Prix, the Australian Open and the Royal Exhibition Building, and it is why the cheap operator with six units cannot touch that work.
Right now that sits in your FAQs and your features list. It should be the loudest thing on the website.

above the fold
Your plan is better
than mine was.
I came in ready to tell you not to build a second site. Then you explained the timing, and you are right.
A clone of this site aimed at the same buyers would split your authority and compete with you. But that is not what you described. You described Melbourne Freezer Hire, aimed at pharmaceutical, agriculture, construction and healthcare. Different buyer, different product, different search. That is a real second brand, not a doorway.
And it solves the thing you are actually frightened of. You cannot migrate before your peak. Last time you dropped in April and did not recover until September. So we do not migrate before your peak.
The sequence
Now to October. No migration. Recover your accounts, fix the Google category, get Search Console running, restart Instagram, patch the worst faults on the current site. Your peak is untouched.
October to March. Build Melbourne Freezer Hire as a separate property while the main site keeps trading. New brand carries the risk, not your season. You get to see how I work before you bet the business on me.
April to May. Migrate akcoolroomhire.com in the dead window, with Caleb on the SEO migration and everything watched hour by hour.
Honest note on migration: there is always a dip. Anyone who tells you otherwise is selling. Done properly it is small and short, and it happens in April when you can afford it.
A build decays.
Snowball compounds.
Most agencies sell you a website and walk away. Eighteen months later it is stale, Google has moved, and you are back where you started. That is exactly what happened to you last time.
Illustrative. Actual targets set from your data in month one.
What Snowball actually is
Not a maintenance retainer. A system that runs every month against one number we agree up front. For you that number is new customers acquired outside the peak.
Measure
Every enquiry tracked to source. No more guessing which channel works.
Find the leak
Where people drop out of the quote flow, which pages fail, which suburbs never convert.
Ship the fix
Real changes to the site, the quoting flow and the content. Every month, not every year.
Publish
Compliance content on aged care, food safety and emergency response your competitors ignore.
Report plainly
Leads, bookings, revenue. In English. Never impressions.
You find out in July
whether September is safe.
You told me bookings land two months ahead and that this year feels quiet. Right now you find out the season was soft when the season is already gone. This is the fix.

Ten things, every month.
Not impressions. Not a deck of charts. Things you can act on before lunch.
Forward pace
Confirmed bookings for the month after next, against the same week last year. Weekly.
The overflow number
Every job you outsourced and the margin you handed to a competitor.
Project radar
Live aged care and hospital projects worth calling. Names, stage, builder, who to speak to.
Quote conversion
Win rate measured properly, where quotes die, and what we changed to lift it.

Automatic review requests after every completed hire, tracked across Google and the directories AI reads.
AI visibility
The prompts your buyers type, and whether you appeared in ChatGPT, Gemini and Google's AI answers.
After-hours capture
Emergency enquiries that currently die on a missed call, captured and routed to you or Andrew.
Jack's login
His own view and one number he owns, from day one of the handover.
The overflow exchange
Send jobs you cannot cover to partner operators in one tap. They accept, you take a cut, you keep the client.
Training you and the team
I come to your office, look at how you actually work, and we implement one thing at a time. Small win first, then the next.
Get paid for the jobs
you cannot take.
In 2024 you kept a spreadsheet of every job you subcontracted because you could not fill it. It came to $72,000. You did not track it last year. That work left for nothing.
Built into the dashboard: when a job comes in that you cannot cover, you send it to a partner operator with one tap. They accept it, they do the work, and a percentage comes back to you. The customer stays yours. At the end of the year you can say to someone, I gave you twenty grand of work.
Job lands
An enquiry arrives that your fleet cannot cover on that date.
You offer it out
One tap sends it to your partner operators with the date, spec and location.
Someone accepts
First to accept takes it. Terms and your fee are agreed before they see the client.
You get paid
Your cut is tracked automatically and invoiced monthly. No chasing.
You keep the client
The booking stays under your name. You never hand over the relationship.
Why this matters more than it sounds
Every enquiry you generate becomes worth something, whether you can service it or not. That changes the maths on everything else in this room. Marketing that brings in more work than you can handle stops being a problem and becomes a second revenue line.
The honest catch
This only works if the partner operators agree to the terms up front. That is a set of phone calls you or I have to make, and some of them will say no. It also has to be built as subcontracting, where you stay the supplier, not as referral, where you hand over the customer.
It is worth doing. It is not worth pretending it is free. I would build it once the platform is running and the overflow number is measured, so we know what it is actually worth before we spend on it.
You will never again have to ask
someone what they have been doing.
You have not been burned by price. You have been burned by not being able to see anything. So this is structured the opposite way.
Everything in your name first
Domain, hosting, Ads, Google Business Profile, Analytics, Search Console, Meta. Transferred to you before I touch a single thing. You could sack me in week two and lose nothing.
A visible work log
What shipped, what date, what it changed. Dated and in the dashboard. Not a monthly PDF of impressions.
One number, agreed by you
New customers acquired outside the peak. We set the target together in month one and I am accountable to it every month after.
Month to month after six
Six month minimum so the work has time to land, then month to month. If you stop you keep the platform, the tracking, the content and the pipeline.
Four ways to do this.
Each one costs more and fixes more. Every price below is the full first year, so you are comparing like with like.
No monthly · 3 weeks
- Website and Google listing match
- Eleven site faults repaired
- You finally know who owns what
No monthly · 8 weeks
- Everything in Rescue
- You edit your own site
- Most of your 15 hours a week back
14 weeks, then ongoing
- Everything in Foundation
- Aged care and hospital pipeline built
- Keeps improving instead of decaying
22 weeks, then ongoing
- Everything in Growth
- Separate emergency brand launched
- Agriculture and new markets tested
Move the slider. See what changes.
Drag the investment. The second slider is yours to set, because you know what a customer is worth better than I do.
Year 2 keeps year 1's accounts and adds more
Exchange fees estimated at 12% of overflow value
These are estimates and targets, not guarantees. Real numbers get agreed from your data in month one.
You are at the level I would recommend.
What each one actually fixes
| 1 · Rescue $18k |
2 · Foundation $45k |
3 · Growth $126k |
4 · Platform $193k |
